Digital transformation should start with the business problem

Digital transformation is often approached backwards.

An organisation identifies a new CRM, workflow platform, automation tool or AI application and then asks how the business can use it.

A more effective starting point is the opposite:

What problem are we trying to solve, how does the work happen today, and where is the friction?

Technology should support a better operating model. It should not become the operating model.

Research on successful digital transformation consistently points toward initiatives being tied to clear business outcomes rather than technology adoption for its own sake. McKinsey, for example, found that stronger transformations tend to concentrate on defined digital themes linked directly to business outcomes. 

Start by understanding the workflow

Before deciding what to build or buy, map what actually happens.

Not what the procedure manual says happens.

What really happens.

Ask:

This exposes the operational problem underneath the technology request.

A company may believe it needs a new CRM when its underlying problem is actually inconsistent sales discipline.

It may believe it needs an AI solution when the real problem is an inefficient approval process.

It may believe it needs another dashboard when the problem is poor-quality source data.

Digitalising a weak process can simply produce a faster weak process.

Fix before you automate

Automation is most valuable when the process being automated makes sense.

If a workflow contains unnecessary approvals, duplicated information, unclear accountability or steps that no longer create value, those problems should be addressed before automating them.

This principle is becoming even more important as organisations adopt AI. Recent World Economic Forum analysis has similarly highlighted the danger of applying AI on top of inefficient underlying business processes rather than improving those processes first. 

A useful sequence is:

Understand → Simplify → Design → Automate → Measure

Not:

Buy → Install → Hope

Design around the people who actually do the work

Digital transformation is not purely a technology project.

It changes how people work, make decisions, communicate and interact with customers.

That means the people closest to the workflow often hold information that cannot be seen from an executive dashboard.

A finance administrator knows where information regularly arrives incomplete.

A salesperson knows which CRM fields nobody uses.

An operations manager knows which approval step causes delays.

A customer knows which part of the process makes no sense from outside the organisation.

Technology alone does not guarantee successful transformation. Organisational capability, skills and culture remain central to whether new technology translates into meaningful performance improvements. 

The practical implication is simple:

Do not design transformation only for users. Design it with them.

Then decide whether to configure, integrate or build

Once the process and desired outcome are understood, the technology decision becomes much clearer.

There are usually several options.

Use an existing product when the requirement is common and the available system already solves it well.

Configure an existing platform when the core requirement is standard but the organisation needs different workflows, permissions or reporting.

Integrate systems when the real problem is information being trapped across disconnected platforms.

Build custom software when the workflow, competitive advantage, security requirement or customer experience is sufficiently unique that forcing it into generic software creates more complexity than it removes.

Custom development should therefore not automatically be the first choice.

Neither should off-the-shelf software.

The correct choice is the one that solves the operating problem with an appropriate balance of cost, flexibility, security, maintainability and future scalability.

Measure the outcome, not the installation

A successful implementation is not one where the software went live on schedule.

The question is whether something meaningful improved.

Depending on the project, that could include:

If none of those measures improve, the organisation may have completed a technology project without completing a transformation.

Practical transformation is usually incremental

Organisations do not always need a massive multi-year digital programme.

Sometimes the best starting point is one problematic workflow.

Map it.

Simplify it.

Build or configure the smallest viable solution.

Test it with real users.

Measure whether it worked.

Then expand.

This reduces implementation risk and creates evidence before more capital and organisational effort are committed.

It also allows technology to evolve alongside the organisation rather than requiring the organisation to predict every future requirement upfront.
